The agent market has split cleanly in two. On one side sit code-first orchestration libraries that give engineers explicit control over state, retries and branching. On the other sit business-user builders that hide the graph entirely and sell outcomes. Buying the wrong half is the single most expensive mistake teams make here, because migrating an agent between the two is a rewrite, not a port.

What to weigh

    Who actually maintains it

    A code-first framework owned by a two-person platform team decays fast. A no-code builder owned by an ops lead scales further than most engineers expect. Match the tool to the team that will still be holding it in eighteen months.

    Observability before capability

    Any platform can demo a working agent. Ask instead what a failed run looks like at 3am: is there a trace, a replay, a diff against the last good run? Debuggability is the real differentiator.

    Cost shape, not cost level

    Per-run, per-node, per-seat and per-token pricing produce wildly different bills at scale. Model your expected volume against each shape before comparing headline prices.

    Escape hatches

    Check whether you can export the agent definition, self-host the runtime, or bring your own model keys. Lock-in in this category is unusually sticky.
